Robots are revolutionizing factories, warehouses, and distribution centers (DCs) around the world, thanks largely to heavy investments in the technology between 2019 and 2021. And although investment has slowed since then, the long-term outlook calls for steady growth over the next four years. According to data from research and consulting firm Interact Analysis, revenues from shipments of industrial robots are forecast to grow nearly 4% per year, on average, between 2024 and 2028 (see Exhibit 1).

Material handling is among the top applications for all those robots, accounting for one-third of overall robot market revenues in 2023, according to the research. That puts warehouses and DCs on the cutting edge of robotic innovation, with projects that are helping companies reduce costs, optimize labor, and improve productivity throughout their facilities. Here’s a look at two recent projects that demonstrate the kinds of gains companies have achieved by investing in robotic equipment.
FASTER, MORE ACCURATE CYCLE COUNTS
When leaders at MSI Surfaces wanted to get a better handle on their vast inventory of flooring, countertops, tile, and hardscape materials, they turned to warehouse inventory drone provider Corvus Robotics. The seven-year-old company offers a warehouse drone system, called Corvus One, that can be installed and deployed quickly—in what MSI leaders describe as a “plug and play” process. Corvus Robotics’ drones are fully autonomous—they require no external infrastructure, such as beacons or stickers for positioning and navigation, and no human operators. Essentially, all you need is the drone and a landing pad, and you’re in business.
The drones use computer vision and generative AI (artificial intelligence) to “understand” their environment, flying autonomously in both very narrow aisles—passageways as narrow as 50 inches—and in very wide aisles. The Corvus One system relies on obstacle detection to operate safely in warehouses and uses barcode scanning technology to count inventory; the advanced system can read any barcode symbol in any orientation placed anywhere on the front of a carton or pallet.
The system was the perfect answer to the inventory challenges MSI was facing. Its annual physical inventory counts required two to four dedicated warehouse associates, who would manually scan inventory to determine the amount of stock on hand. The process was both time-consuming and error-prone, and often led to inaccuracies. And it created a chain reaction of issues and problems. Fulfillment speed is one example: Lost or misplaced inventory would delay customer deliveries, resulting in dissatisfaction, returns, and unmet expectations. Productivity was also an issue: Workers were often pulled from fulfillment tasks to locate material, slowing overall operations.
MSI Surfaces began using the Corvus One system in 2021, deploying a small number of drones for daily inventory counts at its 300,000-square-foot distribution center (DC) in Orange, California. It quickly scaled up, adding more drones in Orange and expanding the system to three other DCs: in Houston; Savannah, Georgia; and Edison, New Jersey. The company plans to add more drones to the existing sites and expand the system to some of its smaller DCs as well, according to Corvus Robotics spokesperson Andrew Burer.
Those expansion plans are based on solid results: MSI’s inventory accuracy was about 80% prior to the drone implementation, but it quickly jumped to the high 90s—ultimately reaching 99%—after the company initiated the daily drone counts, according to Burer.
“We actually had an incident early on where one of the forklift drivers ran into the landing pad, rendering it inoperable for about a week while the Corvus team fixed it,” Burer recalls. “When we restarted the system, we noticed MSI’s inventory accuracy had dropped down to the 80s. But after flights resumed, accuracy quickly improved back to near perfect.” He adds that such collisions are rare as Corvus mounts landing pads high off the floor to avoid impacts but that accidents can still happen.
Overall, the system has helped speed warehouse operations in two key ways: First, the accuracy improvement means that associates no longer waste time searching for missing material in the warehouse. And second, the associates who used to conduct the physical inventory counts have been reallocated to picking and replenishment—creating a more efficient, and optimized, workforce.
A SAFER, MORE EFFICIENT WAREHOUSE
Robot maker Boston Dynamics is well-known for its Stretch and Spot industrial robots, both of which are at work in warehouses and DCs around the world. Earlier this year, Stretch made its debut in Europe, teaming up with Spot at a fulfillment center run by German retail company Otto Group. The deployment marks the first time Stretch and Spot are being used together—in a partnership designed to improve Otto Group’s warehousing operations by increasing efficiency and making warehouse work safer and more attractive to workers.
The partnership is part of a two-year project in which Boston Dynamics will deploy dozens of its warehouse robots in Otto Group’s European DCs. The first location is a fulfillment site operated by Hermes, the company’s parcel delivery subsidiary, in Haldensleben, Germany—a facility that handles as many as 40,000 cartons of goods on peak days.
At the site, Stretch—which is a mobile case-handling robot—autonomously unloads ocean containers and trailers, using its advanced perception system to pick and place boxes onto a telescoping conveyor inside the container or trailer. Spot—a quadruped robot—helps with predictive maintenance by collecting thermal data and performing acoustic and visual detection tasks throughout the facility to reduce unplanned downtime and energy costs. One of Spot’s jobs is to detect air leaks in the facility’s warehouse automation systems; future duties may include conveyor vibration detection, according to leaders at Otto Group.
Both Stretch and Spot will help the Haldensleben facility run more efficiently, especially during fall peak season when volume increases and work intensifies. The addition of Stretch addresses safety and comfort issues as well: Trailer unloading—a process that entails repeatedly lifting and moving heavy boxes inside a trailer, which can be dark, dirty, cold, and/or hot, depending on the weather—tends to be unappealing to workers. Along with reducing the amount of labor required, automating these tasks will have the added benefit for European facilities of helping them comply with EU (European Union) regulations limiting the amount of time workers can spend in those conditions.
Essentially, the robots are making life easier on the warehouse floor and for the company at large.
“Stretch is going to have a ton of benefits for customers here in the EU,” Andrew Brueckner, of Boston Dynamics, said in a recent case study on the project.
Agility Robotics, the small Oregon company that makes walking robots for warehouse applications, has taken on new funding from the powerhouse German automotive and industrial parts supplier Schaeffler AG, the firm said today.
Terms of the deal were not disclosed, but Schaeffler has made “a minority investment” in Agility and signed an agreement to purchase its humanoid robots for use across the global Schaeffler plant network.
That newly combined entity will generate annual revenue of around $26 billion, employ a workforce of some 120,000, and serve its customers from more than 44 research & development (R&D centers and more than 100 production sites around the world. The new setup will include four business divisions: E-Mobility, Powertrain & Chassis, Vehicle Lifetime Solutions and Bearings & Industrial Solutions.
“In disruptive times, implementing innovative manufacturing solutions is crucial to be successful. Here, humanoids play an important role,” Andreas Schick, Chief Operating Officer of Schaeffler AG, said in a release. “We, at Schaeffler, will integrate this technology into our operations and see the potential to deploy a significant number of humanoids in our global network of 100 plants by 2030. We look forward to the collaboration with Agility Robotics which will accelerate our activities in this field.”
Agility makes the “Digit” product, which it calls a bipedal Mobile Manipulation Robot (MMR). Earlier this year, Agility also began deploying its humanoid robots through a multi-year agreement with contract logistics provider GXO.
2024 has been a bumpy ride for many parts of the material handling equipment industry. It’s not necessarily that orders have been weak; it’s just that they aren’t up to the levels seen during the heyday of the pandemic-induced warehouse expansions. One of the brighter spots has been the robotics and automation sector, which has benefited from warehouse leaders’ continuing struggles with worker shortages and increased labor costs—both of which can be addressed through the judicious application of automated systems.
As we do every year, we recently gathered experts from the robotics and automation industry to weigh in on both the challenges facing the market and the opportunities that lie ahead. Here’s what they said.

Q: WHAT DOES 2025 LOOK LIKE FOR THE AUTOMATION INDUSTRY?
Stanislas Normand – Exotec: I expect to see growth in automation investments in 2025 relative to 2024. The reality is that, despite the challenging economic environment, the underlying pressure to automate is still there. Businesses are still challenged by the overreliance on manual labor and growing customer expectations. For many, it is becoming a bottleneck for growth that can no longer be ignored. While it’s true that a lot of 2024 projects ended up being pushed [out], the need for automation is still very high, and we are currently seeing a really strong pipeline of projects in 2025.
Bart Cera – Vargo: 2024 was a “weird” year in that many companies struggled to make decisions to proceed with their investment plans even though the stock market was doing well and corporate earnings were generally up, with positive forecasts for the future. I think the looming inflationary pressures and uncertainty around monetary policy [and] changes to interest rates left a lot of folks sitting on cash and on the sidelines. It’s not too different from the consumer side—it is tough to buy when prices are up, and borrowing is expensive. With inflation softening and seemingly under control and the Fed’s recent interest rate cut, which should be expansionary, our industry should see a significant uptick in automation and larger CapEx project spends for 2025.
Andrea Pongolini – E80: We are seeing robust growth fueled by a strong foundation of repeat customers who continue to trust and rely on our solutions. One of the most prominent trends is the increasing demand for fully integrated end-to-end automation solutions. This demand is not just a North American phenomenon; it is also gaining traction across Europe and other markets. Companies are looking for ways to enhance their supply chain resilience, improve efficiency, and reduce environmental impact—and automation is at the core of these efforts.
Q: HOW WILL LOWER INTEREST RATES HELP SPUR INVESTMENTS IN AUTOMATION?
Ben Gaegauf – Agilox: This will surely help, though it’s not necessarily at the core of our conversations. Productivity, safety, and predictability are still the main conversation drivers. Of course, lower interest rates will help speed up the payback time for capital investments. And overall, just as with most other industries, we expect to benefit from a more favorable business environment in general, which should drive the economy higher.
Robert Humphry – Element Logic: With the reduced cost of borrowing, we expect more companies will leverage and continue leveraging financing for these investments. Even with higher-than-average interest rates, we’ve still observed a large percentage of companies leveraging financing on automation projects to help preserve capital for investment in other areas of their business to maintain growth.
Chris Coote – Dexory: When interest rates are lower, businesses generally feel more confident about the economy and future profitability. This encourages firms to take on projects such as automation, which are designed to improve operational efficiencies.
For businesses that have already started their automation journeys, lower borrowing costs mean that businesses are able to scale their projects further and look at other areas they can invest in. This can include things like bringing in hardware and software solutions that enhance overall productivity. These projects are easier for businesses to initiate as cheaper debt financing becomes available.
Q: HOW CAN WAREHOUSE LEADERS SELL THEIR COMPANY’S DECISION-MAKERS ON THE ADVANTAGES OF ROBOTIC SOLUTIONS?
Nathan Richter – Movu: The key to convincing decision-makers lies in showing how warehouse automation directly addresses labor shortages and operational bottlenecks, and can thereby increase warehouse performance. With robotics solutions, companies can streamline material handling, improve order accuracy, and scale their operations. A clear ROI [return on investment] analysis that highlights faster throughput, reduced labor costs, and the ability to meet growing demand often seals the deal.
Rick DeFiesta – GeekPlus: When it comes to whether or not to automate, the real question posed to decision-makers should be, “What if we continue to carry on as we have?” You will still continue to struggle with [a shortage of] labor, and the cost of labor will continue to go up. So how will you get products to customers rapidly without making some investments that will offset the lack of labor and higher labor costs?
Ben Gaegauf – Agilox: The market is already well aware of the industry’s shift toward automation and robotics. Our challenge lies in showing customers that they can benefit from participating in this trend now—“What’s in it for me today rather than tomorrow?" We believe that at its core, there are essentially two main drivers that support robotics adoption: increased productivity (operational and financial) and risk reduction (predictability, safety, etc.). Robotic solutions help on both fronts, and the latest technological developments have made it much easier to demonstrate that to the customer.
Q: WHAT DO YOUR CUSTOMERS CONSIDER TO BE AN ACCEPTABLE ROI, AND DOES THAT VARY BY THE TYPE OF PROJECT?
Cody Upp – Zebra Robotics: Our automation solutions are quick to implement and scale as your needs evolve, delivering ROI. They allow you to achieve real-time visibility into workflow progress across your facility, optimizing operations, identifying bottlenecks, and driving continuous improvements—all guided by advanced insights and reporting.
It’s also important to note that for companies opting for the Robots-as-a-Service (RaaS) model, customers should not solely focus on traditional ROI metrics. Instead, they should consider how much free cash flow the investment is creating. The goal is to maximize their internal rates of return, ensuring that the investment contributes positively to their overall financial health and operational efficiency.
Chris Coote – Dexory: ROI can mean different things to people at different levels of the organization. Those in the C-suite might be looking at ROI from the point of view of cost savings, while those working on the warehouse floor might look at it from the perspective of time saved or accuracy improvements. Generally, each ROI case is as unique as each business is. Where the issues they are looking to solve through automation might be similar, the end goals and objectives of each business are going to be vastly different.
Rick DeFiesta – GeekPlus: Today, customers are not as rigid in their thinking about the ROI aspect of a project—meaning they’re not using strictly headcount or using metrics like, say, a two-year payback. They are considering many other factors, like being able to deliver to their growing ranks of customers and to meet their expectations. And in this day and age, if customers don’t receive a product in two days, they’re buying someplace else. So really, it’s a matter of meeting customer demand more than a justification for pure ROI.
Q: FOR A COMPANY WITHOUT ANY ROBOTS, UNDER WHAT CONDITIONS DOES IT MAKE SENSE TO INVEST IN ROBOTICS, AND WHAT IS A GOOD ENTRY POINT?
Robert Humphry – Element Logic: In most cases, the conditions that make sense for robotics are factors such as labor shortages, high order volumes, the need for improving accuracy, etc. For the robotics systems we offer, we usually find that any company that has at least 5,000 storage locations and at least seven associates working as pickers in their warehouse is large enough to benefit from automation.
Chris Coote – Dexory: An entry point is entirely dependent on the business and its objectives. Generally, we would advise businesses to start by ensuring that they have the necessary intelligence available to them from their warehouses. This can include things like inventory accuracy all the way to optimizing warehouse layout. If you start to deploy picking robots in the first instance but they are going to the wrong locations because of discrepancies in the system, you may have deployed robotics but the solution is unlikely to have the desired impact if you failed to first address the visibility challenges in your operation.
Cody Upp – Zebra Robotics: It makes sense when you can create monthly free cash flow using a more efficient labor force as a saving category on the investment when robotics are used to drive labor efficiency and cost savings. Our automation enables you to achieve real-time visibility across your facility, connect isolated islands of automation, and [free up] employees to perform higher-value tasks, all with the flexibility to automate however you need.
Q: HOW HAS THE ADVENT OF THE ROBOTS-AS-A-SERVICE BUSINESS MODEL AFFECTED ROBOTICS ADOPTION?
Bart Cera – Vargo: One of the major ways RaaS has affected robotics adoption is by reducing the required capital purchase entry point and providing a bundled cost of use. In addition, many RaaS subscription providers offer flexibility to scale robotic operations up or down based on demand, whereas a traditional CapEx robotic purchase would require overinvestment to handle short-term peak operating demand or the deployment of some other work process to [handle the overflow]. Another positive that comes to mind is the ability to conduct an in-facility pilot to prove out the robots’ functionality. And because the robots tend to be quick to deploy, you can realize the benefits of the technology sooner.
Stanislas Normand – Exotec: I think that overall, RaaS will benefit the adoption of robotics. The model effectively brings down the financial barriers to trying out robotics, which can be particularly appealing to smaller or risk-averse organizations. We have even started seeing some early signs that RaaS can help move prospects toward higher-performance CapEx solutions.
Robert Humphry – Element Logic: RaaS has drastically increased adoption of robotics systems for the industry as a whole. It allows the end-user to greatly improve the ROI timing because it [eliminates the need for a large upfront capital investment] yet typically provides immediate benefits. It has greatly reduced the barrier to entry for many companies. It also provides a flexible approach, which makes growing and/or changing the system to align with the underlying business needs easier.
Q: WHAT CAN TODAY’S ROBOTICS SYSTEMS DO THAT PREPANDEMIC SYSTEMS COULD NOT?
Rick DeFiesta – GeekPlus: Industrial automation is the fastest-growing segment technology-wise. Robotics companies were pushed to solve problems to meet demand at a much faster rate than if the pandemic hadn’t happened. As customer demand for speedier deliveries continues to increase, robotics companies are always working to create smarter and faster automated warehouses.
Nathan Richter – Movu: Postpandemic robotics systems are far more advanced in terms of flexibility, scalability, and intelligence. Today’s robots can integrate seamlessly with warehouse management systems, work alongside human workers in collaborative environments, and adapt to changing workflows in real time. Our robots can now handle a broader range of tasks, from pallet and bin storage, to pallet transport, to bin/eaches picking.
Andrea Pongolini – E80: The capabilities of robotic systems have evolved significantly since the prepandemic era. Today, robotic systems offer advanced integration with digital infrastructures, providing real-time data analysis that enhances decision-making and operational efficiency. They now handle more complex tasks with precision, such as using vision systems for intricate product handling. In addition, modern systems are more adaptable and scalable, allowing businesses to respond to sudden fluctuations in demand more effectively.
Q: HOW WILL ADVANCES IN ARTIFICIAL INTELLIGENCE (AI) AFFECT TOMORROW’S ROBOTICS?
Nathan Richter – Movu: AI will enhance warehouse robotics by making systems more adaptive, predictive, and efficient. Our company is already exploring AI-driven optimization in our robots, enabling smarter decision-making, such as dynamic route planning and predictive maintenance. These advancements will allow tomorrow’s warehouses to operate with even greater efficiency and minimal downtime, driving further innovation in the sector.
Cody Upp – Zebra Robotics: We look for advancements in AI to enable the use of machine learning instead of algorithmic decision-making around order allocation.
Bart Cera – Vargo: Wow, that is a great question—and one that’s hard to answer given the significant AI advances we’ve seen in a relatively short time. I think robotics (with the help of continued increases in computing power) will continue to make stair-step increases in performance speed and the ability to perceive the environment around them, while further expanding their autonomy and possibly even increasing their cognitive abilities to apply reason, plan, and solve problems. Hopefully, it stops, though, before they become self-aware and take over the world (ha ha).
Q: WHAT ONE PROBLEM DO CUSTOMERS MOST WISH TO SOLVE WITH ROBOTICS?
Ben Gaegauf – Agilox: Our customers want to improve their ability to serve their own customers while at the same time improving their productivity and profitability. Efficiency is the name of the game. Our customers want predictability, improved workplace safety, traceability, and, above all, the flexibility to adapt to changes in the market quickly, easily, and independently.
Andrea Pongolini – E80: I’d say the one problem our customers most wish to solve with robotics is improving operational efficiency while reducing costs. Across industries, companies are constantly looking for ways to streamline their production processes, increase throughput, and optimize resource utilization—all without compromising quality or safety. Robotics plays a critical role in addressing these challenges by automating repetitive tasks, improving accuracy, and minimizing the inefficiencies associated with manual work.
Stanislas Normand – Exotec: I would say it’s a blend of two problems: reaching a high level of performance while maintaining operational flexibility. Traditionally, warehouse automation focused purely on performance, which is why many legacy automation solutions leveraged monolithic systems optimized for high throughput. The problem with these systems is that you need to have the ability to accurately forecast your needs years in advance because once these systems are installed, there is no easy way to scale them up or down. This means that most of these projects either overshoot or undershoot with respect to capacity.
That’s where robotics fits in. Because robotic systems are generally lighter weight, have shorter installation times, and can scale after the initial installation, they offer the best of both worlds in terms of their ability to reach high performance without sacrificing the flexibility to grow your operations down the line.

Terrific. So, as Dave said, supply chains are gearing up for this Halloween season. Retailers are busy getting orders out to people. How does demand for all those costumes, decorations, and candy affect supply chains?

It really kicks off the peak season for us, and as we've been doing this for a while, it gets a little bit different every year, but what we're seeing is a lot of retailers are kicking off their peak season at the same time as Halloween. So, as we can see, and you probably have noticed, more and more sales events and promotions are kicking off earlier and earlier into the season, so I think it's really good, because we're able to take the momentum that we start for Halloween, continue it on to delivering for people right into peak, and it also really helps with that last-minute Halloween rush that a lot of people have. I would just say the other thing is that, you know, consumers, and us as consumers, we're just really getting used to following the promotions more than we are following the event, so we've been seeing that over the last couple of years.

Yeah, you know, one of our most notable specialty retailers, and one of the bigger customers during Halloween, is the Home Depots of this world. And as everybody knows, they've got a really, really good selection of Halloween decorations that I see in my neighborhood every day, and being able to deliver some of those really big yard decorations has been super cool for us, and we've been doing a lot of it this Halloween season.

So, what trends are you seeing in same-day delivery service in general? How are technology advances, for example, things like AI, affecting the industry?

Yeah, you know, [I've] been doing this for a while, and just, every year, more and more retailers create or have same-day as just standard expectation for online shopping. It's pretty surprising. Going back 10 years, no one did, not many people did, and they just really didn't have it on its radar. So, the adoption rate is accelerating. Everyone feels that they must have same-day delivery to compete, and retailers have really found that just the same-day model gives them that competitive edge. It increases revenue, and it's good for them, it's good for their customers. We did a survey recently where we conducted, it found 80% of companies reported an increased revenue with same-day delivery, so it really is starting to prove itself. To answer your question about AI's impact. It's helping optimize delivery routes for us. It balances delivery capacity. We're using it all over the place, from customer support all the way to helping drivers make decisions on what's the most economical route for them, what's the best route, what's the best offer that they should make — so, just giving them all the information. And making sure that we're as transparent as possible, utilizing all the AI technology that we can behind the scenes so that drivers can make a good decision. It enables our retailers to anticipate demand. So, as we think about, we've got a bit of demand going into the Halloween season, but it's going to get really, really hectic with a compressed peak as people who follow UPS know, it came out yesterday, you know, Carol Tomé talked about it: 17 business days between Thanksgiving and Christmas. So we haven't seen that compressed of a peak since 2019, which means all of the supply chain is just going to have to really, really work well together to get things to people right before the holiday. And AI is going to be a big part of it as we implement it more and more in different facets of our business.

Looking ahead to the holiday peak — we've touched on that throughout this conversation — how large a role will this crowdsource delivery model play in helping businesses manage all those last-minute holiday deliveries? Just sort of a general perspective on that?

Yeah, it's a great question, and every year, we become a bigger and bigger part of it. Consumers are looking for same-day, fast deliveries,crowdsource platforms like Roadie, we play a really big part, and part of that is probably because we're seeing more and more retailers, the big retailers, need to move product closer to customers. So, there's a sense of forward distribution coming out of the brick-and-mortar stores, where, in years past, everything would come out of a distribution center somewhere else. So they've got to have the product in the store, and we've got to get it to their customers fast, which is just really, really growing every single year, especially in some of the biggest retailers that everybody knows that have the best deals when it comes to Black Friday, Cyber Monday. A vast majority of that volume is coming from the stores now, where it used to come out of their distribution centers.

Dennis, anything else on this topic you want to mention as we gear up for Halloween next week, and looking further ahead to holiday peak?

I would reiterate that it's going to be a short, compact, and hectic peak. As I said before, it was 27 days between Thanksgiving and Christmas, 17 business days, which we haven't seen in quite some time, and this year, more more than ever, fast delivery is going to be critical. It's going to making sure people have it in hand, they have it wrapped, they have it ready, because we don't want to leave people wondering, will my package arrive on Christmas Eve or Christmas morning? But the other thing, as I mentioned earlier, is to combat this, we're seeing a lot of retailers pull forward. We're seeing a lot of events take place prior to Black Friday, whereas it used to be Black Friday Cyber Monday, were the big Super Bowls of our year. Some things are kicking off early in November. Some things are going to have really, really good sales and events that go on all the way through the month of November and into early December, so I think the retailers are smart. They're trying to identify, they can't get everything done in that very, very condensed window, so let's go ahead and spread it out over a longer period of time. And the consumers are smart too, because they're just looking for, you know, really good deals on what they need to purchase for this peak season. So, the last thing I'll just say is that a lot of it will take place online. More and more and more of Black Friday, Cyber Monday is becoming an online event, and according to International Trade Administration, e-commerce in the U.S. is growing an annual rate of 11.22%, and the global marketplace is expected to reach 5.5 trillion by 2027, so it's just showing us the data to support that we're in the right space, and people are utilizing e-comm more and more every single year.

That's right. You know, as we near the end of the year, many experts throughout the logistics sector take this chance to make some forecasts and predictions for 2025 that may seem like a long way away, but we're halfway through the fourth quarter already, so now's the time to plan, and one of the first ones that I saw came this week from Forrester, the technology analyst group. Forrester pointed out that 2024, to no surprise, has been a particularly challenging year for companies, especially in asset-intensive industries like manufacturing and transportation. That's because those asset-intensive industries and businesses quickly feel the pain when energy prices rise, when raw materials become harder to access, or when borrowing money for capital projects becomes more expensive. And all of those conditions arose in 2024, so that forced some of those leaders — again in manufacturing and transportation — to focus even more than usual, on managing the costs and improving efficiency, to find that balance point. All this was According to researcher Paul Miller, who's vice president and principal analyst at Forrester.

Well Ben, there certainly were a lot of supply chain disruptions this past year. Did the report say whether they felt 2025 would be any easier on supply chains?

Well, it did say, and unfortunately they are forecasting that it will not be all that much smoother. Forrester's latest forecast doesn't anticipate any dramatic improvement in the global macroeconomic situation for 2025, but it does anticipate several ways that companies will probably adapt. So, for 2025, Forrester predicts that over 25% of the big last-mile service and delivery fleets over in Europe will have become electric across the continent. So, between the different nations, they are analyzing parcel delivery firms, utility companies, even local governments that operate large fleets of small vans over relatively short distances, and so, for all those sorts of applications, electrification is an opportunity both to manage costs and to lower carbon emissions. In a second analysis of what we were likely to see, they said that probably less than 5% of the robots that we see in factories and warehouses will be walking. We might have seen a lot of recent headlines — I've written some of them myself — about some rise in two-legged robots that are now able to be designed. Forrester says that the compelling use cases for two-legged robots are less obvious than supporters suggest. Specifically, they said that those kind of robots, they might have a wow factor, but they probably don't have the best form factor for addressing the industry's dull, dirty, and dangerous tasks, which, that's a frequent way of describing the type of assignments that go to robots. And finally, that the third look forward at 2025, Forrester said that car makers, automakers are going to make significant cuts to their digital divisions, sort of admitting defeat after having invested billions of dollars industrywide to try to build the capability to design all those connected platforms and digital features that we see in modern vehicles. Instead, the future of mobility will be underpinned by sort of ecosystems of various technology providers. So, it won't — a vehicle won't necessarily be reliant on the same large automaker that made the car itself to also make the digital platforms on the inside of it.

And Victoria, as robots continue to make inroads into our distribution centers, there's one area that's just now getting a little bit of love from those robots. Can you give us the details?

Absolutely, yes. So, I recently wrote about the continuing trend toward implementing warehouse robotics and discovered that there's a bit of a shift happening in where many warehouses are applying the latest technologies. A lot of companies have been focused on applying robotics to picking tasks as a way to handle accelerating e-commerce orders.We saw this trend really gain steam leading up to 2020, and then, of course, during the pandemic years. Many of those early automation gains are bearing fruit, so some companies are shifting their automation focus behind those picking lines, so to speak, and applying robotics to bulk handling, particularly pallets. I spoke to a handful of robotics vendors recently about the reasons behind this trendand what they are seeing in terms of how warehouses are using pallet-handling robots.

Victoria, what's driving that shift to moving towards more bulk handling?

Well, one reason is that this is a labor-intensive process. Bulk items like pallets are moved by people with human-operated equipment, for the most part, and there are a lot of different movements of pallets throughout the warehouse. Workers are often moving them up and down, side to side, from receiving to storage, from storage to shipping, and so forth. So it's an area that's ripe for automation in many ways. But it's difficult to automate all of those pallet moves within a warehouse, so the trick is finding the processes within your facility that make the most sense to automate. Some facilities may benefit from using AGVs or AMRs to transport pallets between destinations; others could apply forklift AGVs to move pallets in and out of storage; and there are also robotic pallet shuttles, which can move pallets into and out of dense storage racking as part of a larger system. Now, all of these productshave been around for a while, but there's much research and development going on, making them better, smarter, more effective, and also in developing pallet-handling robotics that work in concert as a system. Really, what I learned is that this is very much about relieving pressure on labor and keeping goods flowing through the warehouse.

Yeah, because of those labor needs — and I think that's going to be still a growing problem — we will see more robots plying their trade and handling those heavy loads. It just makes a lot of sense.

Business leaders in the manufacturing and transportation sectors will increasingly turn to technology in 2025 to adapt to developments in a tricky economic environment, according to a report from Forrester.
That approach is needed because companies in asset-intensive industries like manufacturing and transportation quickly feel the pain when energy prices rise, raw materials are harder to access, or borrowing money for capital projects becomes more expensive, according to researcher Paul Miller, vice president and principal analyst at Forrester.
And all of those conditions arose in 2024, forcing leaders to focus even more than usual on managing costs and improving efficiency. Forrester’s latest forecast doesn’t anticipate any dramatic improvement in the global macroeconomic situation in 2025, but it does anticipate several ways that companies will adapt.
For 2025, Forrester predicts that:

Instead, the future of mobility will be underpinned by ecosystems of various technology providers, not necessarily reliant on the same large automaker that made the car itself.
Robotic technology has been sweeping through warehouses nationwide as companies seek to automate repetitive tasks in a bid to speed operations and free up human labor for other activities. Many of those implementations have been focused on picking tasks, a trend driven largely by the need to fill accelerating e-commerce orders. But as the robotic-picking market matures and e-commerce growth levels off, the robotic revolution is shifting behind the picking lines, with many companies investing in pallet-handling robots as a way to keep efficiency gains coming.
“Earlier in this decade and the previous decade, we [saw] a lot of [material handling] transformation around e-commerce and the handling of goods to order,” explains Josh Kivenko, chief marketing officer and senior vice president at Vecna Robotics, which provides autonomous mobile robots (AMRs) for pallet handling and logistics operations. “Now we’re talking about pallets—moving material in bulk behind that line.”
Kivenko explains that whether items are being packaged and shipped directly to a customer’s home address or moved as finished goods to a shipping bay for store delivery, those items are first moved in bulk in some way, often by human hands and with human-operated equipment. He describes warehouses as chaotic environments in which humans move pallets and cartons in multiple ways—up and down, side to side, from receiving to storage, from storage to shipping, or via cross-docking. Automation can help bring order to that chaos.
“What we’re trying to do is relieve some of the pressure [on the] humans [doing] this work,” Kivenko says of companies that develop pallet-handling robotic technologies. “At the end of the day, we’re trying to automate some of those flows, relieve labor pressure, save costs, and keep the goods flowing.”
But automated pallet handling isn’t right for every situation, so it’s important to understand the warehouse conditions required and the protocols and best practices needed to make it a win. Here are some guidelines for applying pallet-handling robots and gaining the most from your investment.
FIRST, UNDERSTAND THE TECHNOLOGY
Pallet-handling robots fall into four general categories, explains Rich O’Connor, vice president of storage and automation for Raymond West Group, a business unit of lift truck manufacturer The Raymond Corp. They include:
Palletizing/depalletizing robots, which are used to load or unload items onto and off of pallets, usually with the use of a robotic arm for picking and placing. Today, these systems are being increasingly integrated with automated storage and retrieval systems (AS/RS) to further streamline pallet handling in the warehouse, O’Connor explains.
Autonomous guided vehicles (AGVs) and autonomous mobile robots (AMRs), which are used to transport pallets within the warehouse. Often outfitted with lift decks or conveyors, or designed to tug or tow items, these robots move pallets from point A to B within a facility. AGVs, which often follow a marked guide-path or wire in the floor, have been around for many years, but the advent of high-performance guidance and vision systems is allowing them more flexibility today, O’Connor says. AMRs are self-guided vehicles that use software and sensors to navigate their way through the warehouse.
Forklift AGVs and AMRs, which can move products both horizontally, from place to place, and vertically, into and out of storage racks. They come in various styles—including stackers, counterbalanced trucks, reach trucks, and even very narrow aisle (VNA) vehicles for use in densely packed warehouses. These vehicles are more complex than those used only for horizontal transport, O’Connor explains. They must be “highly integrated” into the facility’s warehouse management system (WMS) or warehouse execution system (WES) so that they know precisely where to retrieve and deliver pallets within the facility.
Robotic pallet shuttles, which move pallets into, out of, and within dense storage racking. The Raymond Corp. describes such a system as “a standalone, automated deep-lane pallet storage system that utilizes self-powered shuttle carriages to move pallets toward the back or front in a racking channel. Shuttles are motor driven and travel along rails within a storage lane.”
O’Connor and others say that no matter which of these technologies you’re investing in, it’s important to remember that they are all part of a larger system designed to optimize operations throughout the warehouse.
“The expanding role of all these different styles working together is what’s amazing today,” O’Connor says.
SECOND, ENSURE THE TECHNOLOGY IS A FIT
Kivenko, of Vecna, also emphasizes the importance of pallet-handling robots working in concert, particularly AMRs and AGVs.
“The magic isn’t just that the robots are autonomous and driving by themselves. The magic is multiple robots—when you have a [whole integrated] system [in place],” he says. “[It’s] how the fleet operates autonomously and optimizes itself for continuous improvement. That’s where the exponential gains are. [It’s] not just about automating what a worker does; it’s about automating a system.”
But you can’t install these systems in just any warehouse and expect magic. Kivenko and others point to certain conditions that enable the best robotic pallet-handling outcomes, especially when it comes to transportation-based and forklift-type AMRs and AGVs.
“The robots that I sell are large-load machines with very expensive technology,” Kivenko explains. “They move material, generally, in larger facilities. And in order for them to produce a return [on investment]—because that’s the name of the game here—they have to be higher-velocity facilities.”
He says pallet-handling robots work best in large facilities running multiple shifts, usually more than five days a week. Wider aisles allow the equipment to move more freely through the facility and at higher speeds, to optimize efficiency and productivity. Strong Wi-Fi networks and clean, dry environments also help keep equipment running at top performance.
O’Connor agrees that pallet-handling robots are best suited to facilities with multishift operations, where they can ease labor constraints and boost productivity. And he says many customers are willing to extend the typical two- to three-year ROI period to five years in order to achieve those gains. But there is even more to it than that. O’Connor’s colleague John Rosenberger says customers must first step back and analyze their processes to ensure that, even if they have the right facility for pallet-handling AMRs or AGVs, they are moving material in the most efficient way to begin with.
“Many times, we find that the processes in place [are inefficient],” says Rosenberger, who is director of iWarehouse Gateway and global telematics for The Raymond Corp. He emphasizes the importance of analyzing existing data—from an equipment telematics system or similar—to determine the best path toward automation.
“Do you have congestion zones now?” he asks. “They’ll still exist if you automate [those processes exactly].”
THIRD, MAKE SIMPLICITY A PRIORITY
Another basic rule of thumb when implementing pallet-handling robotics: Keep it simple.
Andy Lockhart, director of strategic engagement for global warehouse and logistics process automation company Vanderlande, says that when designing a pallet-handling robotics system, “you want to minimize the processes you [automate]. When you can create [an automated system] that focuses on one task—for example, AMRs delivering pallets from a high-bay [storage rack] directly to the palletizing cell—you can do that efficiently and effectively. When you ask the AMR to do this and this and this … you are adding risk of failure.”
Lockhart’s colleague Jake Heldenberg advises customers to first test their target processes via pilot programs within the warehouse or DC. Heldenberg is Vanderlande’s head of solution design, warehousing, North America.
“If AGVs or AMRs for pallet handling are interesting [to a customer], the best thing to do is pilot one or two in an existing DC,” he says, explaining that the process can help companies troubleshoot, understand integration timelines, and gauge ROI. But pilot programs can add expense to a project, making it unaffordable for some.
“If that’s the case, then the best advice is work with a vendor who has experience integrating [the technology],” Heldenberg says. “Use their experience to benefit your business. You won’t have the same hiccups and challenges you would with a less-experienced vendor.”
